When should an AI agent ask a human?
Use escalation rules anywhere the wrong action could affect trust, money, privacy, customer relationships, staff decisions, or public claims.
Customer complaint, cancellation, refund, or legal language
Escalate when a customer is upset, asks to cancel, requests a refund, mentions legal rights, threatens a review, or asks for a formal response. The agent can collect context. A person should decide the response.
Pricing, discounts, quotes, or payment terms
AI agents should not improvise commercial terms. Escalate when pricing, discount requests, payment arrangements, proposal scope, contract terms, refunds, credits, or delivery promises appear. If the agent prepares a quote queue, it should draft from approved inputs and wait for review.
Private, sensitive, or incomplete customer data
Escalate when customer, staff, financial, health, legal, or commercially sensitive information appears and the agent does not need it to complete the task. Also escalate when required information is missing. Guessing is not a workaround.
For broader access boundaries, use the AI Agent Permissions Checklist NZ before connecting CRM, inbox, files, website, finance, or reporting tools.
Low confidence, missing source, or conflicting instructions
Escalate when the agent cannot identify the source behind its answer, when approved sources conflict, or when the user's request conflicts with the workflow instructions. If the agent cannot show why the answer is allowed, it should stop and ask.
Repeated errors or tool failures
One failed lookup may need a retry. Repeated errors need escalation. Stop the workflow when an API fails, a tool returns unexpected data, records are missing, or the same case fails more than once. The AI Agent Audit Trail NZ guide explains what to log.
Public publishing, email sending, or CRM status changes
Escalate before external consequences: sending email, posting content, publishing website changes, booking handoffs, changing lead status, updating forecasts, deleting records, or changing customer-facing information. For examples, see AI Inbox Automation NZ and AI Enquiry Triage NZ.
